The Case Against More Leads
When enrollment lags, the reflex is to widen the funnel. Usually the higher-return move is improving what happens to the leads you already have.

"We need more leads" is the most natural sentence in recruitment — and one of the most expensive. Before buying volume, audit what happens to the volume you have. Most sites are leaving a third or more of their funnel's potential unconverted through fixable process gaps.
The math of conversion versus volume
Take a site generating 200 leads a month, contacting 50%, and enrolling 5% of contacts: five enrollments. Doubling ad spend to 400 leads (if quality holds, which it rarely does at scale) yields ten. Alternatively: raising contact rate to 70% through faster response and better cadences, and conversion to 7% through improved scheduling and follow-up, yields nearly ten enrollments — from the original 200 leads, at almost no marginal cost, permanently.
Volume gains rent capacity; conversion gains buy it.
Where the buried enrollments live
- The never-contacted. Leads that got one attempt, or none, before drifting to the bottom of a list. Typically the single largest recoverable pool.
- The slow-responded. Every hour of delay between inquiry and contact bleeds conversion; days bleed it dry.
- The un-followed-up. "Call me next week" with no system to make next week happen.
- The scheduling-friction losses. Interested candidates who couldn't complete a three-phone-call booking dance.
- The dormant registry. Hundreds of consented contacts who've heard nothing in eighteen months.
When more leads is the right answer
Genuine volume problems exist: rare populations, exhausted databases, new sites without registries. The tell is a funnel audit showing healthy conversion on thin flow. Buy volume after the audit — because pouring paid leads into a leaky funnel doesn't just waste the new spend, it degrades response speed for everything, making the leak worse.
Fix the bucket. Then turn on the tap.
